The Short Answer
Hades is often associated with hell in Christian discussion, yet the biblical terms should be distinguished. Hades refers to the realm or state of the dead in the New Testament. Gehenna and the lake of fire are used in other judgment passages.
Revelation 20 makes the distinction especially clear because Death and Hades are thrown into the lake of fire. Within that vision, Hades cannot simply be identical with the lake of fire.
Older English translations sometimes render Hades as hell. That translation history explains much of the confusion.
One English Word Can Hide Several Biblical Terms
The KJV sometimes uses hell for Hades and also for Gehenna. Modern readers can then assume every occurrence describes the same stage of judgment.
A better approach is to identify the biblical term first. Hades often concerns the dead before the final judgment scene. Gehenna appears in Jesus’ warnings. Revelation’s lake of fire belongs to its final judgment imagery.
